I have or should say Had, the same set up. The rod rotted like yours
I saved the cleat and reused it, but there is no rod going to the bow eye any longer. I knew a guy that lost his boat off the trailer cause the bow eye failed!! Ever since I now have transom straps, I never did for years!! But now I won't leave home with out them!!

Ken, I don't think you need to have the bar there if the deck is firm. You can just have a plate made to replace whats there, that way you don't yank the bow eye out.

Unless you going to be lifting the boat you're not going to need the rod.
I reused my cleat with a backing plate

You will also want to check the condition of the block of wood under the plate. If has rotted out you will want to replace it.

if you dont need to lift her by the eye (bottom paint), then just take her apart, get your self a new piece of metal (metal shop...local) or maybe even a good piece of plywood and wrap her in fiberglass. then re-glass her to the hull. drill holes. and get a new bow eye.
But........be careful loading her on the trailer till you fix her, you dont want that bow eye coming out of the front of the hull. :o
